Force.com + Visual Process Manager = Vanilla Layer Cake Theory

Salesforce.com just added a powerful new tool to its Force.com development platform, a Visual Process Manager:

“The Visual Process Manager brings the power of Cloud Computing to Business Process Apps. Now you can visually draw any business process and instantly deploy it in the cloud with no code, no software and no infrastructure.  The Visual Process Manager helps companies easily automate specific business process like call center scripting, sales quotes, and new employee on boarding.” 

According to a post on TechCrunch:

“The technology powering the Visual Process Manager is based on technology acquired from Informavores, call scripting startup Salesforce bought last year.

The Manager has several different components. The Process Designer essentially helps businesses sketch out applications with established set forms, questions, and choices, and logic components, like task assignments, decision trees, and approval processes. These components can be dragged and dropped into a visual process design diagram/ The Process Wizard Builder enables companies to design a “wizard” to help walk end-users, step-by-step, through their business process. The Process Simulator lets customers test out and review processes before they are deployed. And lastly, the real-time process engine will run all of a company’s sophisticated processes and provides realtime scalability.”

The Visual Process Manager introduction gets a bit deeper on functionality.  [emphasis is mine]:

“Using our cloud-based workflow software solution, you can specify the retrieval, creation, update, or deletion of any object in a salesforce.com application or any Force.com object (including custom objects). You can also call any Force.com API. In practice, this functionality means that sales and service agents can work with simple, easy-to-follow scripts—while underneath, embedded business rules and salesforce.com data drive what the agent sees and automatically update CRM records. These are textbook examples of successful workflow software applications.

After you’ve optimized a specific process using the Visual Process Manager workflow software tool and the process is running inside your salesforce.com application, operations become much more efficient. The newly automated workflow carries out all the administration work behind the scenes. It may control the interaction of an agent in a call center or a customer on a Web site, as it silently interacts with other systems, processes, and Web services to deliver the required actions.

Because our workflow software tool is designed with integration in mind, you can link to databases, dialers, and IVRs; initiate workflows; control exceptional events or surge conditions; and handle the “stop and save” process required to manage escalations and call transfers. All in all, our workflow software frees sales reps and support agents from administrative grunt work, quickly giving them the situation-specific information they need for effective selling and top-notch customer service.”

As I read about Visual Process Manager, I was reminded of my Vanilla Layer Cake Theory paper from 2005. 

“There are classic rules of thumb used in buy/build decisions. Buy in situations of parity. Build for competitive advantage/differentiation. In a buy scenario, you willingly cede control of the end product (functionality, architecture, technology) for the promise of a lower price tag, ease of implementation, and quicker time to market. For success, you must actually cede that control—in other words, no modifications. But, that’s not always realistic. So, how can you reap the advantages of a buy, while providing a solution that actually fits your business (modifications and extensions), without getting trapped? Think Vanilla Layer Cake.”

An excerpt published on elemental links, November 2005:

“The vanilla layer cake theory is simple. Do vanilla (out-of-the-box) installations of all new application packages. Then, customize and extend the application functionality using abstraction layers, rather than in the application package itself.

In essence, the application package installation performs the role of a provider in a service-oriented architecture. In some ways, the application package is more valuable for its building blocks, than how the vendor assembled it.

The abstraction layers implement your business architecture, in the form of an enterprise information model, business services, business scenario composition (process, events, service orchestration), and user interaction (portal, user interface, unified in-box).”

Of course in the SaaS world of Salesforce and Force.com, you can skip the “Do vanilla (out-of-the-box) installations of all new application packages” step, and proceed right to “customize and extend the application functionality using abstraction layers”.  Now, that’s intriguing…

BPM and SOA: Connected for Business Optimization

Ok, I admit, the only person who thought I wouldn’t be continuing, in some capacity, with the merged BPM / SOA Consortium was me.  Apparently, I was wrong.  In addition to writing and advocacy for OMG’s Business Ecology Initiative, I have a new consulting relationship with the practice area communities, including the BPM / SOA-C, and two more to be announced.  [Here’s a hint on one.  As if I could say no!]

Anyway, moving on topic.  Since January, the BPM and SOA Consortiums have been working together to formalize the merged consortium’s mission, goals and objectives, identify some early projects, plan the March Symposium, and combine web properties. 

The results of that work, cross-posted from the newly combined (and spiffed up) BPM / SOA Consortium Insights, follow.

Who is the BPM / SOA Consortium? 

The BPM / SOA Consortium is an advocacy group comprised of practitioners, service providers and technology vendors dedicated to promoting the business value, and enabling the successful adoption, of Business Process Management (BPM) and Service Oriented Architecture (SOA) by the Global 1000, major government agencies and midmarket businesses.

The BPM / SOA Consortium is a practice area community under the Business Ecology^TM Initiative (BEI).  BEI provides education, advocacy and member programs to enable organizations to achieve Business Ecology success, employ Actionable Architecture^TM, and carve a path to business-IT integration.

Business Ecology is a business-technology imperative focused on streamlining business processes, removing waste from technology portfolios, and adjusting resource consumption, to optimize business operations and foster business innovation.

The BPM / SOA Consortium is a newly expanded community, connecting the members and sponsors of the SOA and BPM Consortiums, to focus on business optimization.

Why did the BPM & SOA Consortiums merge?

The 2010 merger of the SOA and BPM Consortiums is based on the following premises:

• When the SOA Consortium began, Service Oriented Architecture was more of a fringe methodology that only a few organizations were doing with any great success, rather than an accepted part of an overall business strategy. Three years later, corporations large and small use the principles of SOA to enhance their overall business and technology strategies.
• A well-implemented Service Oriented Architecture leads to streamlined technology portfolios, improved resource sharing, better defined business capabilities, and ease of capability introduction or change.
• A well-implemented Business Process Management initiative leads to greater business agility, faster productivity and improved customer interactions for all stakeholders.

Business Ecology: Optimization for Innovation

As I mentioned in my 2010 plans, one of my projects this year is writing and advocacy for the OMG’s Business Ecology Initiative (BEI).  This morning, we launched the new Business Ecology Initiative blog, and I published the following overview post on Business Ecology, the Business Ecology Initiative and Business Ecology enablers. 

As you read the post, you’ll notice several themes common to my on-going writings (soapboxes), which is why getting involved with the BEI is a no-brainer for me.  The original post follows.

What is Business Ecology?

Business Ecology is a business-technology imperative focused on streamlining business processes, removing waste from technology portfolios, and adjusting resource consumption, to optimize business operations and foster business innovation.

As the world economy emerges from a painful recession, organizations are confronted with the challenge of retaining bottom-line diligence, while pursuing market sustaining and gaining innovation. 

For many organizations, the answer lies in harvesting savings and trapped value from existing processes, resources and capabilities.  To accomplish this, organizations are turning to Business Ecology. 

Business Ecology is not a one-time fix, but rather a management philosophy concerned with business vitality over time, balancing current conditions, optimization and innovation focus areas, resource allocations, and longer-term business motivations, capabilities and outcomes.

An important enabler of Business Ecology is the use of technology beyond automation. Business Ecology practitioners employ technology to identify, measure, model and drive business change. 

Business Ecology adoption and execution requires a cross functional team, comprised of business and information technology professionals. Key team capabilities include business process thinking, business performance measurement and analysis, financial analysis, IT architecture, portfolio management, service delivery and iterative project management.

Successful Business Ecology initiatives adopt the principles and values of Business Technology.  The team communicates with each other, sponsors and constituents in a common, business based language.  Measurement is defined and reported in business terms.  Funding and governance decisions and mechanisms reflect a shared resource, investment portfolio approach.

As Business Ecology teams progress, technology and business savvy is exchanged, fostering a greater understanding of each other’s challenges, skills and tools, which leads to a break in the longstanding, constraining, business and IT divide.  A byproduct of successful Business Ecology is business-IT integration.

The Chief Information Officer (CIO), given his/her unique position to view business processes, resource consumption, and technology portfolios across the organization, most often champions Business Ecology adoption and execution.  C-level executives, including the CEO, CFO and COO, sponsor Business Ecology initiatives.

What is the Business Ecology Initiative?

OMG, via the Business Ecology Initiative, leads the drive towards Business Ecology. 

The Business Ecology Initiative provides education, advocacy and member programs to enable organizations to achieve Business Ecology success, employ Actionable Architecture^TM, and carve a path to business-IT integration.

Actionable Architecture^TM brings transparent business methodology to the definition and delivery of common IT infrastructure, platforms and services.  Emphasized business attributes include quality, efficiency, compliance, agility, value, effectiveness, ease of use, sustainability and business goal traceability.

Business-IT Integration is the organizational model for business and information technology convergence.  This model promotes collaborative strategy, planning, architecture and execution; shared decision-making, business-tech savvy personnel and service delivery at the point of value generation.   

What enables Business Ecology?

Techniques: LEAN, Six Sigma, BPM, Value Chain Analysis, Actionable Architecture^TM , Business Technology, Agile, Modeling, Simulation, Business Measurement, and Sustainability Analysis

Technology: SOA, BPM, Cloud Computing, Event Processing, Analytics, Master Data Management (MDM), and Open Standards

Measurement Models: Business Process Maturity Model (BPMM), Sustainability Assessment Model (SAM)

People: C-level executives, business and information technology professionals, who embrace the philosophy of Business Ecology

@ Gartner AADI: Val Sribar on Enterprise 2013

Session Abstract: “IT has undergone major change, but the pace of change that lies in the immediate future has never been experienced. New platforms driven by cloud computing, new sources of infrastructure and applications solutions, the changing technology stack and resulting impact on skills will provide significant challenges to IT over the next five years.

• What will the enterprise of 2013 look like, and what will be the business drivers for IT change over the next five years?
• What changes in technology and sourcing of solutions will impact IT strategies?
• How will IT adapt to absorb the incredible changes that are on the horizon?”

Val starts by setting up what Enterprise 2013 looks like, he is sharing the dimensions, but wants the audience to score themselves in each area, from minor to extreme change. 

Factors:

Macro level: Calibrating Executive Table and Core Lifecycle Changes: New Leadership, Changes in Strategy, Business Processes, Business Information, Metrics, Core Lifecycles (product, supply, customer etc).  [I would say: how does the business architecture / business design change]

Changes to user base: more online, broadband, mobile, social.  User base on mobile side will be dramatically bigger than those working on computer. 

IT Changes: Alternative delivery and consumption models, ie, Cloud Computing.  How many layers will you shift to cloud?  Servers, middleware, applications, information services, business services?  Extreme version is shifting the build of your apps to the cloud.  Staffing and sourcing.  Disciplines spanning IT: SDLC meets ITIL.

Applications Changes: methodologies; who does the work; what environment & tools will be used (Application architecture: SOA, SODA, SOBA, WOA, CEP, context aware, composition, orchestration, assembly)

Val is talking now about bringing things together via roadmaps, matching business roadmap, IT roadmap and vendor/provider roadmaps.

Asking the audience, most folks scored themselves in the extreme change realm, some in moderate change, none in minor change.

In discussing strategies for moderate change, Val is suggesting:

1. “hollowing & retiring legacy systems” – pull out value, remove waste (duplication)

2. hybrids of internal, cloud and BPO. There is an integration center to this picture.  First integration center box was ESB, B2B gateway etc.  Now, that integration box is replaced with a Business Process Platform.  Val is not suggesting buying BPM from one vendor.  He is talking about bringing together services you need, for your change and portfolio, to integrate the business services and information.

Extreme Change Strategies – Application Perspective

Val has referenced Proctor & Gamble’s Open Innovation program.  Suggests adopting that type of model for Open Applications Innovation.  Your organization consume services from cloud, and “plugs” services back into cloud. “Leading companies will offer an external service portfolio … that can be leveraged in many clouds”.

Val has put up a slide of an External Services Platform Strawman for the Public Sector.  In the center are business services, such as SSN, Citizen Information, etc. The right is Aggregate Information, non-PII.  Left is user experience.  Bottom was infrastructure (I think, slide moved).

Application 2013: Advanced Business Process Platform: “serious about BPM”, “serious about CEP & BAM”.  Also, the world gets more simple.  Val is calling out Salesforce.com, Twitter, iPhone.  Talking about application’s capability vs. value.  Excessive capability reduces an application’s value.

Applications 2013: Governance and Behavior: Business Alignment + Engagement and Accountability.  Current maturity of organizations is very low, just around repeatable.  Needs to be level 4 (think CMMI) quantitatively managed.

Enterprise 2013: Seek – Model – Adapt

- Optempo Advantage: CEP comes into play.  Ability to slow down, speed up, or change direction as needed

Bottom line: where will innovation happen, at externally facing points; advanced business processing will be from complex event processing, simplify your apps, improve your maturity.

SOA Consortium Declares Mission Success, Announces Future Plans

  Today, the SOA Consortium declared success on its advocacy mission to help the Global 1000, major government agencies and mid-market business successfully adopt SOA by 2010.  The SOA Consortium’s declaration is supported by recent industry research, the high value case studies submitted to its case study contest, and industry momentum around business and technology strategies that are dependent upon a SOA foundation.

From today’s press release:

“When the SOA Consortium began, SOA was more of a fringe methodology that only a few organizations were doing with any great success, rather than an accepted part of an overall business strategy. Three years later, we see corporations large and small using the principles of SOA to enhance their overall business and technology strategies,” said Richard Mark Soley, executive director, SOA Consortium. “As we move forward in the drive towards Business Ecology, the combined BPM/SOA Consortium will continue to engage with the business community to show how SOA can be a valuable part of their business optimization efforts.”

According to Gartner Vice President and Distinguished Analyst W. Roy Schulte, “the term ‘SOA’ was coined by Gartner, and Gartner published the first reports on it in 1996. However, widespread mainstream adoption only appeared after 2005. SOA is a durable change in application architecture, like the relational database and graphical user interface. It is the natural evolution of distributed computing — it is distributed computing done right. SOA is already the dominant architectural style for business applications. Virtually all CIOs are somewhere on the road to SOA, either starting or far along. SOA principles are timeless; no replacement is in sight.”

In a recent conversation with Joe McKendrick, Forrester’s Randy Heffner spoke of SOA adoption levels that match the SOA Consortium’s goal of 75% adoption rates by the Global 1000 by 2010.

“By the end of this year, 75% of the global 2000, that’s folks with 20,000 or more employees, say that they’ll be using SOA,” Randy continues. “When we asked, ‘Are you satisfied?’ roughly 25% says that SOA has provided most or all of the benefits that they expected. There’s another 30 to 40% that said, ‘It’s provided less than we expected, but still enough benefit that we’re expanding our use of SOA.’” 

Interestingly, in that conversation, Heffner pointed out the greatest success comes from business-driven SOA approaches, exactly what the SOA Consortium has been advocating from the onset.

“What do the 25% moving full force into SOA have in common? “They’re treating SOA as a business-design concept,” Randy says. “That sets a whole different perspective on how you view the kinds of services that you’re building, the methods that you put around it.””

In addition to declaring victory, the SOA Consortium announced its future plans to merge with OMG’s BPM Consortium:

“The SOA Consortium will be continuing its advocacy efforts as part of the new BPM/SOA Consortium, which also ties in with the Business Ecology™ Initiative. The Business Ecology Initiative is focused on erasing the constraining lines between business and Information Technology (IT) so that IT becomes a ubiquitous, integral and vital asset to the company and leads decision-making, structural change and enterprise-wide quality initiatives, drives efficiency and revenue, and provides measurable, clear return on investment.”

SOA Consortium Activities and Transition

Timing:  The merger between the SOA and BPM Consortiums will be completed by 2009 year end.  The first event of the merged BPM/SOA Consortium is the BPM and SOA in the Clouds Symposium, to be held December 8-9, 2009, in Long Beach, CA.  Organizations and individuals interested in participating in that program should refer to this open call for participation.

Working Groups:  With the completion of the 2009 SOA Consortium | CIO magazine case study contest, the Executive Suite SOA working group has completed its charter. 

SOA Community of Practice is working on an “Everyday SOA” paper that describes the key concepts in our services, portfolios, management units and IT landscape diagram.  The group intends to deliver the paper in December 2009.

The Enterprise Architecture in the 2010s working group is working on a discussion oriented position paper on how a formalized business architecture contributes to Business and IT success.  

SOA Consortium Publications:  All SOA Consortium publications (papers, podcasts, presentations, blog posts) will remain available to the public at their current locations.  This includes the forthcoming working group papers.

Consortium Leadership: The joint BPM / SOA Consortium will be managed by Karen Larkowski, current program director of the BPM Consortium and General Manager of the Business Ecology Initiative.
